But here's where most people get stuck: how do you actually build one of these?

The hardest part is extracting what your best people know and structuring it so the AI can use it effectively. That's not a technology issue.
Here's a process that works well. Pick one role. Identify the person on your team who's best at that job. Then run a structured interview series: 6 sessions, 30 minutes each, one per week. Record and transcribe every session.
The interviews follow a deliberate arc. The first two sessions focus on role fundamentals: what does a typical week look like, what decisions do you make daily, what information do you wish you had faster, where do you waste the most time? You're mapping the terrain.
The next two sessions shift to decision-making patterns. Walk me through how you evaluate a new account. What signals tell you a customer is about to churn? When you see a margin anomaly, what's your process? You're capturing the judgment calls that live in this person's head and nowhere else.
The final set of sessions focus on exceptions and edge cases. What's the weirdest situation you've dealt with? When do the standard procedures break down? What do you know that the training manual doesn't cover? This is where the real gold lives, the institutional knowledge that separates a good performer from a great one.
From there, you take what you've captured, build a draft knowledge base, and have your expert pressure-test it. Ask them to poke holes. Have them run scenarios against it. Refine until the responses match what they'd actually say.
By the end, you have a structured knowledge base that reflects how your best person actually thinks. Not a generic FAQ. Not a procedures manual. A working model of expert judgment.
From knowledge base to daily workflow
Once the knowledge base exists, you connect it to the workflows that role already uses. For a sales rep, that might mean an AI-powered daily briefing that flags accounts showing early churn signals, surfaces open quotes that have gone quiet, and drafts re-engagement emails in the rep's voice. The rep doesn't need to learn "how to use AI." She opens her morning briefing and acts on what it tells her.
For an operations manager, it might mean a system that monitors vendor performance, flags anomalies across locations, and recommends actions based on how your best ops leader would handle each situation.
The key is that nobody is staring at a blank prompt. The AI already knows the context, already has the expertise baked in, and already speaks the language of that specific role.
Why this matters now
Without that translation work, the AI tool licenses are just a line item. Your competitors who figure this out first won't just save time. They'll operate with a level of consistency and pattern recognition that's hard to match with headcount alone.
The companies seeing real results from AI are the ones who did the unglamorous work of connecting the technology to how specific people actually do their jobs.
